About Global Professional Services Firm

A leading global professional services firm providing audit, tax, and consulting services, the firm runs thousands of audit engagements each year across a large international practice. In its Assurance business, speed, consistency, and control are what earn and keep client trust. As the firm has grown, the way it runs engagements has had to scale with it, without adding risk or slowing the teams responsible for delivery.

The Shift

The firm set out to move its audit engagement lifecycle off a patchwork of disconnected legacy tools and onto a single orchestrated process, without giving up the rigor and control an audit practice demands.

Before

  • Twenty-six separate applications ran the audit engagement lifecycle, forcing staff to move data by hand and track status across disconnected systems.
  • No one could see the real-time status of thousands of active engagements without stopping to ask the delivery teams directly.
  • Auditors spent significant time on repetitive administrative tasks that pulled them away from client work.
  • New developers had to learn twenty-six different tools before they could contribute, slowing onboarding and spreading knowledge thin.

After

  • One orchestrated process runs the engagement end to end, from client acceptance to closure, with information flowing automatically between every step.
  • Anyone can see the live status of any engagement at a glance, without interrupting the people doing the work.
  • Automating routine steps returned roughly 80 hours per engagement, freeing auditors to focus on higher-value client work.
  • Teams work in one orchestrated environment, making onboarding faster and reducing the risk carried in fragmented systems.

Why It Mattered

The firm competes on the strength of its client relationships, and in Assurance those relationships run through thousands of audit engagements every year. Each one carries regulatory weight and a client waiting on the other side, so speed and consistency are not conveniences, they are the service itself. As the firm grew, the way engagements were run had to scale with it, without adding risk or slowing the teams responsible for delivery.

The problem was not any single tool. It was that twenty-six of them ran the engagement lifecycle without talking to each other. Staff moved data by hand between systems, and no one had a clear view of where an engagement actually stood without stopping to ask the delivery teams. The firm needed one orchestrated process across the whole journey, not more disconnected tools.

“The existing setup was complex and cumbersome, and it was holding back the level of service we wanted to deliver.”

What They Did

  • Orchestrate, do not replace. Rather than swap twenty-six tools for another monolith, the firm chose to orchestrate. It kept what worked, wrapped the rest, and drove the entire engagement from a single process layer, modernizing without a risky rip-and-replace.
  • Why Camunda. The firm needed something open enough to sit on top of both legacy and new systems and coordinate across them, driving the process end to end rather than simply monitoring it. Camunda let business and technology teams work from the same process, so what the business designed was what actually ran.
  • One engagement lifecycle, end to end. Camunda became the orchestration layer for the full engagement journey, coordinating client acceptance through closure across formerly siloed applications and giving everyone involved real-time visibility into where work stood.
  • The people side. The firm treated the shift as a change program, not simply a technical one, bringing other teams along through demonstrations, incremental wins, and shared training so the new way of working would stick.
“Orchestration is the backbone. Agentic AI is the accelerator. You need both, designed together, to transform at scale.”

What Changed

Since moving the engagement lifecycle onto Camunda, audit work at the firm looks and runs differently. The results showed up fast, and they showed up where the business felt them: capacity, speed, and the ability to take on more without adding people.

  • 720,000 hours returned in four months. In the first four months, 9,000 engagements ran through Camunda, saving roughly 80 hours each and about 720,000 hours in total.
  • More capacity, same team. With the lifecycle orchestrated rather than manual, the firm projects it can process about 20 percent more clients without adding headcount.
  • Simpler onboarding, less risk. Instead of learning twenty-six tools, teams work in one orchestrated environment, so new people get productive faster and knowledge no longer lives in scattered systems.
“Now anyone can see exactly where an engagement stands, without chasing the team for an update. That is better for us and better for our clients.”

What's Next

The engagement lifecycle was the foundation, and the firm is now building on it. It is extending the same orchestration approach to its Tax and Consulting lines of business, and re-engineering internally built applications, starting with its journal entry testing process, onto Camunda as a repeatable blueprint for hundreds of similar tools. The firm is also beginning to bring AI agents into the engagement process, with governance and human checkpoints built in. The throughline is orchestration as the control layer that lets the firm add agentic AI where it creates value while keeping audit-grade governance in place.
